No Hot Water? A Step-by-Step Water Heater Diagnosis for Gas and Electric

No hot water splits into a gas branch and an electric branch, and each has its own check order. Work through the sequence before you call a technician.

No hot water almost always traces back to one of two short chains. On an electric tank the chain is power to the unit, then the ECO reset button, then the elements and thermostats. On a gas tank it is gas supply, then the pilot and thermocouple, then the thermal switch and gas control valve. Work the chain for your fuel type in order and you will usually find the fault in about fifteen minutes, before you pay anyone to look at it.

Four things override all of that and mean you stop now: a gas smell, a pilot that will not stay lit after two proper attempts, scorching or soot around the burner door, or standing water at the base of the tank. Those are safety faults, not troubleshooting steps.

Start Here: No Hot Water at All, or Not Enough Hot Water?

These are two different fault families, so settle this first. Run the hot tap closest to the heater for three minutes and check it with a kitchen thermometer.

  • Stone cold, no change. The heat source is dead or has no fuel. Go to the flowchart below.
  • Warm but never above roughly 105 degrees F. Partial heating or mixing, which is the lukewarm section further down.
  • Hot for a few minutes, then cold. Capacity, not failure: a dead lower element, heavy sediment, or a tank too small for what the house draws.

Now check a hot tap in another part of the house. If only one shower runs cold and everything else is fine, the heater is innocent: that is a failed pressure-balance cartridge or a drifted anti-scald limiter in the shower valve.

Three Checks to Run Before You Touch the Heater

All three take five minutes and catch a surprising share of no hot water calls.

  1. What changed in the last 24 hours. A power blip, a utility gas outage, or a breaker someone flipped hunting a different circuit. Count the demand too, since back-to-back showers plus a warm laundry load empty a 40 gallon tank faster than it refills.
  2. Fuel and power at the unit. Electric tanks need their double-pole breaker on, usually 30 amp, plus any wall disconnect or timer. Gas tanks need the appliance shutoff handle in line with the pipe.
  3. Water entering the tank. The cold supply valve on top has to be fully open. A partly closed valve after a plumbing repair starves the tank and mimics a heating fault.

Electric Heaters: Breaker, ECO Reset Button, Elements, Thermostats

An electric tank runs on 240 volts across two hot legs. Panels get mislabeled, so verify with a non-contact voltage tester at the element terminals before you touch anything inside the access panel.

The ECO reset button. ECO stands for energy cut off, a high-limit switch on the upper thermostat that opens when tank water climbs past roughly 180 degrees F. Press it once. If it trips again within a day or two it is doing its job, and something is genuinely overheating: a thermostat stuck closed, an element shorted to the tank shell, or a loose terminal generating heat.

The elements. Test with a multimeter on ohms, power off, one wire lifted so you read the element alone. A healthy 240 volt element reads roughly 10 to 16 ohms, and your exact target is 57,600 divided by the wattage stamped on the flange: about 12.8 ohms for a 4,500 watt element, about 10.5 for a 5,500 watt one. Infinite resistance means it burned open. Continuity between a terminal and the bare tank flange means it shorted to ground, which is the classic reason a breaker will not stay set.

The thermostats. The upper thermostat is the master and carries the ECO. Testing one means reading voltage on a live 240 volt circuit while the unit calls for heat, which is where most homeowners should hand it over.

If your electric tank is a heat pump or hybrid model, the elements are only the backup. A unit stuck in heat pump only mode, or with a filter and coil choked with dust, heats far slower than you remember, and the control board posts a fault code that drives the rest of the diagnosis.

Gas Heaters: Pilot, Thermocouple, Gas Control Valve, Thermal Switch

Relight by the label on your specific tank, since valve designs differ. Holding the knob down 30 to 60 seconds after the flame catches is the step people skip, and it is what gives the thermocouple time to hold the valve open on its own. If the pilot dies twice, stop. Every part below sits in the chain that keeps unburned gas out of the room.

Thermocouple. A copper tube with its tip in the pilot flame. Heat makes it generate a small DC voltage, on the order of 25 millivolts, and that voltage holds an electromagnet inside the gas valve open. As the tip erodes with age the output drops, the magnet releases, and the pilot goes dark seconds after you let go of the knob. Newer electronic valves use a thermopile instead, which should read 350 to 900 millivolts when hot. Before condemning either part, check that the tip sits in the flame and the nut at the valve is snug.

Pilot orifice. A pilot starved by lint, dust, or soot burns small, yellow, and lifting. A weak flame cannot wrap the thermocouple tip even when the thermocouple is good, so the fix is cleaning or replacing the pilot assembly.

Thermal switch. Nearly every gas tank sold in recent decades is a flammable vapor ignition resistant design with a thermal switch near the combustion chamber. It kills the pilot when it senses excess heat, usually because the air intake screen at the base has clogged with lint and pet hair. Some switches reset, many are one-shot. Either way the switch is a messenger, so clear the intake or it trips again.

Gas control valve. Many current valves flash a diagnostic code on a status LED, with the legend printed on the valve body or the tank label. Codes are not standardized between brands, so read yours rather than a generic chart. Replacing a valve breaks a gas connection, so it is a plumber's job.

Venting. An atmospheric gas heater vents by natural draft. A crushed or disconnected flue, a blocked chimney, or a house pulled negative by a large kitchen exhaust fan can push combustion gases back into the room, which is why soot and a sounding CO alarm are stop-work conditions.

Upper vs Lower Element: What the Symptom Pattern Tells You

A dual-element electric tank never runs both elements at once. The upper thermostat heats the top of the tank first, then hands power down to the lower element. That sequencing is why the symptom identifies the part.

Lukewarm Only? Suspect a Broken Dip Tube or a Crossed Connection

If the burner or elements are clearly working and you still get lukewarm water at every tap, the heat is being made and then diluted. Two faults do that.

A broken dip tube. The dip tube carries incoming cold water to the bottom of the tank so it heats before it rises. If it cracks or snaps off near the top, cold dumps in beside the hot outlet and goes straight to your taps. The giveaway is a sudden drop in usable hot water rather than a gradual one, often with small white or blue plastic flecks turning up in faucet aerators and shower screens. Any dip tube degrades with age, and on many tanks it comes out with the cold inlet nipple.

A crossed hot and cold connection. Cold reaches the hot side without passing through the heater. Common sources are a failed single-handle shower cartridge, a thermostatic mixing valve stuck open, an open bypass on a water softener, and a stuck check valve on a recirculation loop.

The test takes two minutes. Close the cold supply valve on top of the heater, then open a hot tap. Once tank pressure bleeds off, flow should stop within a minute. If water keeps running steadily, cold is crossing into the hot line somewhere. Isolate it by shutting fixtures one at a time, since single-handle shower valves are the usual culprit.

Recovery Time, Sizing, and When the Heater Is Simply Too Small

Recovery is why patience belongs in every step above. A gas tank generally needs 30 to 40 minutes to come back after a heavy draw, an electric tank roughly 60 to 90 minutes, because resistance elements cannot match a gas burner's output. Plenty of successful resets get abandoned before the tank has had time to work.

Usable capacity also runs below the label. As you draw hot water off the top, cold enters at the bottom and blends, so a working rule is about 70 percent of nominal capacity at a genuinely hot temperature: roughly 28 usable gallons out of a 40 gallon tank, against 10 to 20 gallons for a shower and 25 to 40 for a tub fill.

Minerals in the incoming water settle out and build a layer on the tank bottom. On a gas heater that layer sits between the burner flame and the water, so heat goes into the steel instead of your shower, giving you rumbling and slower recovery. On an electric heater the sediment buries the lower element, which then cooks itself. An annual flush through the drain valve prevents most of that.

The sacrificial anode rod is the other wear item: once it is consumed the tank steel starts corroding, and that is what usually ends a tank rather than any single part failure. Most tanks last roughly 8 to 12 years, shorter in hard water, longer with regular flushing and an anode swap. The rating plate carries a manufacture date, and where it does not, the serial number encodes it in a format that varies by brand.

Use age to make the repair versus replace call: under about 8 years with one failed part, repair it. Past 10 to 12 years, on a second failure inside a year, or where the repair approaches half the cost of a new unit, replacement is the better spend.   • You smell gas. Leave first. No light switches, no phone use indoors, no relight attempts. Call the gas utility emergency line from outside.
  • The pilot will not stay lit after two proper attempts. Every remaining suspect is a gas safety component.
  • Soot, scorch marks, melted plastic, or a burnt smell around the burner door, draft hood, or flue.
  • Standing water at the base, a wet drain pan, or a T&P discharge pipe that drips.
  • A breaker that trips the instant you reset it, or an ECO button that trips more than once.
  • A CO alarm sounding, or headaches and nausea that clear when you leave the house.

What the bill turns on is which part failed and how hard the tank is to reach. An element or a thermocouple is a cheap part, so the service call and the labor drive the invoice, while a gas control valve is the expensive part on a tank.
